Two years ago, I placed an order for 47 pairs of Carhartt FR pants for a crew working on a refinery turnaround. Checked the spec sheet myself. Approved the PO myself. $3,200 worth of pants, straight to the jobsite.
Two days later, the foreman called me. “Mike, these pants don’t fit. And I don’t mean the waist. I mean, they don’t fit the job.” That was my first real lesson in the gap between a spec sheet and the real world.
I’m a procurement specialist who’s handled PPE orders for about 450 field projects over the last six years. I’ve personally made—and documented—enough mistakes to fill a small binder. That’s the surface problem: the right product name, wrong product category. Most rookie mistakes stop here. You read a product title, you check the price, and you assume if it says “FR” it’ll work for every FR application.

Here’s what took me a few hundred orders to understand: a product spec is a statement of compliance. Suitability is a matter of fit, climate, work position, and layering.
For example:
- Carhartt FR bibs are not the same as FR pants for guys working over insulated coveralls all day. The bib adds suspension weight and isn’t always compatible with a welding jacket seal.
- Carhartt insulated coveralls come in different lengths. “Regular” vs. “Tall” changes how the boot closure interfaces with aftermarket metatarsal guards.
- Hi-vis shirts vs. hi-vis jackets—the tape pattern matters. ANSI 107 Type R vs. Class 3 isn’t just a number; it changes the material’s care instructions and laundering frequency.
I didn’t appreciate this until I started physically dressing out a crew for a multi-week outage. You learn fast when a guy in a 20-ton overhead crane can’t comfortably bend over because his bib straps are cutting into his shoulders over two layers of FR thermals.
The insight I finally landed on was this: the catalog is a list of ingredients, not a recipe. You have to build the outfit for the work being done.

Here’s the thing that’s changed my approach more than anything else. When I review quotes for bulk Carhartt orders, I now look at the price list and it looks fine. But I’ve learned to ask: "What's not included?"

Does the price include shipping for oversized coveralls? Will they accept returns on mis-spec’d stock? These aren’t hypotheticals. I’ve been burned on all three.
The transparent approach—where the vendor says “this FR bib fits over a standard insulated coverall but not over a full bib-outfit with suspenders”—that’s worth paying a premium for. Because the alternative isn’t a cheaper purchase order. It’s $450 in wasted budget plus the embarrassment of telling your crew to wait another week for safe gear.
What I Do Now (Simple Version)
After about 150 orders and a pile of documented errors, I maintain a pre-order checklist for our team. It’s not long:
- Know the work position: What’s the primary work position? Overhead? Ground-level? Kneeling?
- Know the climate: Are they wearing insulated coveralls underneath FR bibs? If yes, the FR bib needs to be a looser fit, and the hi-vis outer layer needs to be cut longer.
- Know the boot: If they’re wearing metatarsal boots, spec the pants or coveralls with a boot-leg opening wide enough to fit over the guard. (I once learned this the hard way after a foreman sent back 12 pair of hi-vis pants that couldn’t close over the boots.)
- Ask about the returns policy before the PO is sent.
That’s it. Honestly, none of this is revolutionary. But it took me about $9,000 in aggregate mistakes to actually put it into practice.
